How engagements unfolded
Challenge
A compliance team of fourteen people had absorbed a smaller risk function six months earlier. There were overlapping responsibilities and persistent confusion about who owned certain decisions. Morale was affected and a few communication breakdowns had created visible friction between the two groups.
Approach
A planning call identified the three most contested areas of overlap. The half-day workshop was structured around those three areas specifically — it did not try to address everything. Exercises surfaced different assumptions that had never been openly discussed. The group produced a shared-understanding note covering decision ownership, escalation, and team communication expectations.
Outcome
The note was adopted as a standing reference in the combined team. Two months later the team lead reported that the number of escalations she was fielding had dropped noticeably. The two sub-groups were sharing a daily standup by the following quarter.

Challenge
A growing software company had promoted several individual contributors into management over the previous year. They were technically strong but struggling with the people elements — giving feedback, handling underperformance, and running meetings that moved things forward rather than covering ground twice.
Approach
The needs review confirmed that feedback and meeting management were the two areas most managers wanted support with. Eight managers participated in six sessions over ten weeks, scheduled around a product release cycle. Each session drew on a real situation from within the group. Materials included a feedback framework and a one-page meeting prep guide.
Outcome
In an internal survey run six weeks after the series ended, seven of the eight managers rated themselves more confident handling difficult conversations. The CEO noted a reduction in situations escalating upward that could have been handled at manager level.

Challenge
A consultancy of around ninety people had grown by adding practices without reviewing how they connected at the top. Reporting lines were inconsistent, senior roles had accumulated responsibilities that did not logically sit together, and there was no clear second tier of leadership below the founding directors.
Approach
Twenty-two interviews across five weeks covered all senior and mid-level positions. The current structure was documented and reviewed against what the firm wanted to be able to do in three years. Two structural options were developed with clear trade-offs. The report included a sequenced implementation outline covering the first six months of transition.
Outcome
The board chose the second option with modifications. The implementation outline was used directly as the basis for a transition plan. The firm began the restructure within three months of receiving the report, with most changes completed by the following quarter.
